REV-192: One Piece Portrait Assets
This runtime asset update complements backend PR #491. It does not introduce an API migration, mobile build or image-access policy change.
Coverage
The French character catalogue audit found 125 missing portrait paths across 499 entries. The reviewed asset passes completed 103 of those paths:
| Pass | Added paths | Evidence folder under the local ignored asset imports |
|---|---|---|
| Initial audit | 72 | onepiece-portraits-20261016 |
| Additional anime/manga portraits | 6 | onepiece-portraits-20261016-pass2 |
| Sogeking and Soba Mask | 2 | onepiece-portraits-20261016-pass3 |
| Character pairs and groups | 14 | onepiece-portraits-20261016-pass4 |
| Further character pairs and Sunny | 8 | onepiece-portraits-20261017-pass5 |
| Younger Marine Brother | 1 | onepiece-avatars-20261017 |
The first pass includes 57 manga portraits from the official WT100 2026 site and 15 same-person aliases of existing portraits. Subsequent additions use reviewed anime/manga visuals. No game icons, TCG artwork, generated portraits, invented group montages or arbitrary single-member substitutes were published.
Sources include the WT100 rankings, named character pages, licensed episode stills and press/community reproductions. The latest addition is sourced from the named Younger Marine Brother page. Community mirrors are not described as official sources. Public availability does not grant a licence; manifests retain provenance and uncertainty, including unverified colouring provenance for the Chaka/Pell manga reproduction.
22 catalogue entries remain without validated portraits. Their exact IDs are retained in onepiece-avatars-20261017/remaining.json. REV-192 is not claimed fully complete or user-validated.
Avatar Framing
At the user's request, eight existing images received rectangular crops using only original pixels, with lossless WebP output:
- General Franky and One-legged Toy Soldier.
- Five Elders and Heat/Wire.
- Meowban Brothers and Crocodile/Mihawk.
- Shachi/Penguin and Baron Tamago/Pekoms.
Every group member is retained. Original images, exact crop rectangles, previous/replacement SHA-256 hashes and before/after previews are retained in onepiece-avatars-20261017. The Five Elders crop was revised during inspection to preserve the standing member's head. Small circular avatars still limit the readability of large groups; source cropping alone cannot remove that limit.
Installation And Recovery
Runtime files use the existing canonical characters/<catalogue-id>.webp contract. Only the eight explicit crop replacements and one new portrait were activated in the final pass. Replacement requires an exact match against each expected previous SHA-256. Original remote files are backed up before atomic replacement, and the installer includes rollback on activation failure. New portraits refuse an existing destination. No catalogue or user data is mutated.
The private runtime release retains manifest.json, backup/, installed.json, remaining.json, REPORT.md and public verification results. Restore only the explicit backed-up image files if rollback is necessary, then compare hashes and recheck public media endpoints. Do not restore unrelated catalogue data.
The image binaries and private operational paths are intentionally not committed to this repository. Originals, source URLs, dimensions and full hashes are in the local/private runtime evidence folders listed above.
Verification
- Every published asset pass passed HTTP 200,
image/webpand exact SHA-256 checks. - Latest pass: nine out of nine public URLs match local files.
- The 14 additions from pass 4 and eight from pass 5 were individually searched, captured and inspected in the Android app on Pixel_9_Pro.
- The eight crop replacements and new Marine portrait were also captured and inspected in the app. General Franky and Toy Soldier show markedly larger faces.
- No emulator data wipe or APK rebuild was needed. iOS remains unverified.
- No database migration or code deployment is needed for these static files. A user-requested service restart must be limited to the API and image-serving service, leaving databases, Redis, scan workers and administration unchanged.
Notion REV-192 retains the history and remains awaiting staging/user validation.
